Where you would use it:

The tool: Four Questions (answer together in 30 minutes):
· Purpose: Why do we gather? One sentence only—specific enough to guide, open enough to evolve
· Norms: How do we gather? 3-5 agreements that create safety—phones away? Confidentiality? No recruiting?
· Cadence: When do we gather? Weekly builds intensity, monthly ensures sustainability—consistency matters more than frequency
· Roles: Who does what? Rotating functions prevent hierarchy—Host, Note-taker, Question-bringer, etc.
How to use it: In your first meeting, spend no more than 30 minutes drafting answers to the questions above together. Don’t overthink it—constraint forces clarity here. One-sentence purpose prevents mission creep. Simple norms prevent confusion. Clear cadence creates commitment. Rotating roles builds collective capacity. Review after four gatherings and adjust. Groups that skip this step inevitably face confusion when unspoken expectations clash.
